The Challenge

Meridian Payments had secured Series B funding and was scaling their engineering and product teams rapidly. However, with 14 projects running simultaneously and no formal project governance, deadlines were consistently missed, priorities conflicted, and the leadership team spent more time firefighting than strategising.

Our Solution

We designed and implemented a lightweight PMO framework tailored to their agile culture. This included a project intake and prioritisation process, standardised reporting templates, risk registers, and a RACI matrix for cross-functional accountability. We also trained two internal team members to sustain the PMO function post-handover.
